Structured AI Outputs vs Free-Text Responses

Use an output contract when another system needs fields, and retain a separate check for whether those fields are true.

The short answer

Structured output is useful when a workflow requires named fields and defined types. Free text gives an editor flexibility for narrative work. Format validity and factual correctness are separate acceptance checks, even when a provider supports schema-constrained generation.

Compare the operating choices

Decision dimensionStructured outputFree-text output
Downstream consumerSoftware expecting known fields and types.A person reviewing narrative content.
ValidationSchema checks plus business rules and evidence checks.Editorial checklist plus business rules and evidence checks.
Missing evidenceRepresent unknown explicitly with an allowed value.Explain the gap without inventing a complete story.
Failure modeValid-looking fields with unsupported values.Useful information hidden in inconsistent prose.

A business scenario

An invoice preparation workflow needs invoice ID, service period, and supporting source references. JSON with a valid date is still wrong if it came from a different invoice. The pipeline should validate the schema, confirm record identity, and reconcile source values before passing the output onward.

This example is illustrative. Use your own approved records and business constraints to decide whether the same distinction applies. Write the failure you want to remove before choosing a technology.

A practical decision process

  1. Define the minimum fields the receiving system actually needs.
  2. Specify types, allowed values, and how unknown information is represented.
  3. Validate format separately from identity, evidence, and business constraints.
  4. Test malformed input, ambiguous values, and valid-format incorrect answers.

Acceptance test

Supply an invoice without a service date. The output should preserve a documented unknown rather than fabricate a plausible date to satisfy a required field.

The mistake to avoid

Equating schema compliance with an accurate business record.

Record the choice

Save the alternatives considered, the evidence from your trial, the accepted quality threshold, and the maintenance owner. Include a condition that would cause you to revisit the decision: a changed source collection, a new deadline, a different output contract, or a new failure pattern.

Do not compare one approach on clean examples and the other on difficult ones. Reuse the same approved cases and count the complete path to an accepted result, including review, retries, and reconciliation.
